There is a version of AI adoption that looks fast and smart for about three weeks.

Then legal gets nervous.

Sales starts using five different tools to make claims nobody reviewed.

Marketing publishes polished nonsense.

A rep pastes the wrong customer data into the wrong place.

Leadership realizes “move fast” is not actually a governance policy.

That is the version I worry about.

Forrester’s 2026 B2B predictions say B2B companies will lose more than $10 billion in enterprise value because of ungoverned use of generative AI. The same release says 19% of buyers using AI applications feel less confident in purchasing decisions because of inaccurate or unreliable information.

Meanwhile, Gartner says 60% of brands will use agentic AI for one-to-one interactions by 2028, and warns marketers to strengthen data governance, transparency, and organizational models.

Put those together and the picture is pretty clear.

This is no longer a side experiment.

This is operational risk sitting in the middle of revenue.

Most AI failures in GTM won’t look dramatic at first

That’s the tricky part.

People imagine an AI failure as some giant public disaster.

Sometimes it is.

More often it looks like:

  • slightly wrong positioning,

  • made-up competitive claims,

  • inconsistent pricing language,

  • bad prospecting personalization,

  • tone-deaf campaign copy,

  • dirty CRM enrichment,

  • or a helpful-looking answer that quietly erodes trust.

Individually, those things can look small.

Compounded across a pipeline, a quarter, or a brand, they get expensive fast.

Governance is not the same as slowness

A lot of teams hear “governance” and think bureaucracy.

I hear “governance” and think:

  • what can the system do,

  • what can it not do,

  • who reviews what,

  • where is human sign-off mandatory,

  • what data is allowed,

  • and how do we know when the output is wrong?

That is not red tape.

That is how adults run revenue systems.

Especially when AI is now being woven into outreach, content, ads, account research, support, onboarding, and forecasting.

The scary part is false confidence

The reason AI creates weird commercial risk is not just that it can be wrong.

It’s that it can be wrong fluently.

That makes it dangerously easy for a rushed operator to copy, ship, and trust output that should have been challenged.

I’ve seen this in startup life forever, even before genAI. The tools that feel smooth often create the strongest illusion that the thinking has already been done.

It hasn’t.

Someone still has to own judgment.

What good governance actually looks like

If I were building a GTM AI operating model from scratch, I’d keep it simple and ruthless.

1. Approved use cases

Where is AI encouraged? Research synthesis? Drafting? Segmentation? Knowledge retrieval? Fine. Where is it restricted? Claims, pricing commitments, legal language, sensitive customer communications.

2. Approved tools

If everyone is using random software, you do not have adoption. You have shadow ops.

3. Review tiers

Some output can go live with minimal review. Some needs expert review. Some should never publish without a human owner.

4. Data boundaries

Know exactly what customer, prospect, and internal information can enter which systems.

5. Escalation paths

When the model makes something weird, who owns fixing the workflow?

6. AI literacy

This one matters more than people think. If the team cannot spot failure modes, governance exists only on paper.

The best operators will use AI harder … and more carefully

This is where people get confused.

The answer to AI risk is not to stop using AI.

The answer is to use it deliberately.

The teams that will win are not the ones with zero controls and maximum chaos.

They are also not the ones frozen in compliance amber.

They’re the teams that know:

  • where AI creates leverage,

  • where humans create trust,

  • and where the handoff must be explicit.

That is the game.

My blunt prediction

In the next year, the companies that get burned by AI in GTM will say the same thing everyone says after preventable mistakes:

“We moved fast.”

Cool.

But if you moved fast without deciding who owns truth, permissions, review, and accountability, you did not move fast.

You drifted.

And drift is a terrible growth strategy.
